i've got a new setup with two Google Workspace domains, about a month old. SPF/DKIM/DMARC are all configured correctly, Smartlead warmup's been running continuously. So far I've sent roughly 870 cold emails plus warmup traffic. mail-tester scores look good, and Smartlead claims 100% inbox placement.
Here's what I've been doing per inbox: about 25 cold emails a day plus 40 warmup emails. That makes 65 total outbound per day after only two weeks of warmup. Now I'm seeing spam placement on fresh Gmail accounts that never interacted with my domains before, while engaged inboxes still receive emails fine.
for people running mature cold email infrastructure, I'm wondering:
- How many cold emails a day do you comfortably send per Google Workspace inbox?
- Do you keep warmup running alongside outreach?
- When calculating safe volume, do you count warmup and outreach together?
- If you were me, would you reduce volume and keep warming the existing domains, or add prewarmed inboxes and let the current ones recover in parallel?
Looking for real numbers from people actively sending in 2026.
from what I've pieced together, Gmail treats all outbound traffic as one signal so you have to count warmup with cold. a safe starting point for a two-week-old inbox is about 10-15 cold emails a day plus warmup, then bump by a couple each week while watching spam placement. Keep warmup running. If you're seeing spam, pull back cold volume and recover for a couple of weeks. also, mail-tester is basically useless now - it only checks tech setup, not real placement. And that 100% Smartlead inbox rate is misleading because it's their internal network, not actual prospects.
another thing: domains this young are a red flag. On an one-month-old domain, max 15 total outbound. on mature inboxes, 30-50 a day works. And the spam on fresh Gmail while engaged inboxes still work is a classic untrusted sender flag, not a blacklist. Recoverable in 2-4 weeks if you strip open tracking and keep copy short and plain text. I'd pause cold on the current domains for 10 days, drop to warmup only at 15 a day to let them recover, and add prewarmed inboxes on a different domain for cold at 15 a day.
