I've been running a tool that turns call recordings into LinkedIn posts. Not here to pitch it-just sharing a funnel lesson that hit me hard.

Got listed on a directory that came with free ad credits. The numbers looked decent: around 30k impressions, 48k searches, 234 clicks, 10 signups. Zero paid conversions.

At first I thought the product was the problem. Then I traced where those 10 signups dropped off:

2 bailed at the first step (low intent)
1 dropped mid-setup
5 completed the entire setup and stopped dead at the payment screen
0 entered a card

Those 5 did all the work. They filled out the brief, selected their source, picked an angle. Then I asked for a card before they saw a single output. That's the mistake: do work → do more work → pay → see value. The aha moment was behind the paywall.

Every onboarding guide I've ever read says the opposite: show the magic first, ask for the card when they want to keep or export what they made. Value first, payment at peak desire.

So I flipped it:

Let people run one real project and see the output before any payment ask
Moved the paywall to the moment they try to schedule or publish that output
Kept the brief but framed it as "this makes your next output better" instead of a toll booth

Two other things I noticed staring at those 10 rows:

Most signups were noise. Testers, bots, randoms. Exactly one was a real lead-a founder who saw someone post about the tool on LinkedIn. At small numbers, conversion rates are meaningless, you're reading tea leaves from a sample of one.
The paid channel was a trap. That free ad credit burned at ~$7 per click because I bid to be top of sidebar. Bought ₇₀ clicks before drying up. Cheap-looking traffic at an unsustainable CPC taught me nothing except don't run paid until you know your conversion economics. Luckily it was their credits, not mine.

The thing that confirmed the lesson: I've done about 50 live demos in the last six weeks. Two converted to paid (14-day trial, card upfront-same paywall). Feedback on the rest was great. Why do demos convert when self-serve got zero? Because in a demo, I show them the magic moment before anyone mentions money. The demo is value-first by definition. My self-serve funnel was the exact inverse-pay first, magic later. Same product. The only variable was whether value landed before or after the ask.

Now I'm sitting on ₄₈ non-converted demos that gave great feedback and went cold. If anyone's cracked warm-but-dormant demo follow-up, I'm all ears.
